Buying Italian furniture without middlemen: who stands between you and the factory, and what it costs
Buying Italian furniture without middlemen means the factory itself invoices you and you pay the factory directly. The price on that invoice is the factory list price minus the trade discount, which ranges from 32% to 55% depending on the factory. We charge a fixed 5% on top for handling the order, and your money never passes through us. Below: who takes a share in the usual chain, how a direct purchase works step by step, and three calculations from 2026 price lists for Flexform, Poltrona Frau and Cassina. Further down: five rooms from a real apartment quote, with the price of every piece.

Who the middlemen are in Italian furniture
A middleman is anyone between the factory and the buyer who earns on the price difference. In Italian furniture there are usually two to four of them: the factory’s regional agent, an importer or distributor in your country, the showroom, and sometimes an interior designer who receives a fee from the showroom for bringing in the client.
They all live off the same margin. An Italian factory price list is a recommended retail price. The factory sells to showrooms at a discount from that list, and the whole chain is paid out of that discount. The showroom customer pays the list price or close to it. Outside Italy, showrooms also convert euros at their own rate and add freight and import costs.
| Link | What it does | Where its income comes from |
|---|---|---|
| Factory | Makes to order, publishes the price list | Trade price: list minus discount |
| Factory agent | Opens showrooms in a region, takes orders | A percentage from the factory on each order |
| Importer, distributor | Ships into the country, holds stock | A mark-up on the factory price |
| Showroom | Displays samples, sells | The gap between trade price and list price |
| Designer on commission | Brings the client to the showroom | A fee from the showroom, built into your price |
| Direct purchase via Mebeltour | Selection, quote, order, follow-up, delivery | A fixed 5% of the factory amount, shown as a separate line |
There is nothing wrong with showroom pricing as such: someone has to pay for the samples on the floor, the rent and the warehouse. The only question is whether you personally need those services.
Why a factory won’t sell to a private buyer at the trade price
A factory won’t give a private buyer the showroom discount because it protects its dealer network. If an owner started selling to the public at trade prices, showrooms would stop displaying his furniture. So when a private buyer writes in, the factory usually replies with the address of the nearest showroom, and the price there is the list price.
We have bought from factories on trade terms since 2010, and we know several of the owners personally. The difference is that the factory invoices the client, not us, and the client pays the factory. The discount stays with the client, and our work is paid separately and in plain sight.
How a direct purchase works, step by step
A direct purchase is an order in which the contract and the payment run between you and the factory, while we manage the project. In practice:
- You send the brief: a floor plan, photos of interiors you like, or a list of models, by WhatsApp or Telegram.
- We pick factories and models and quote from the current 2026 price lists, with each factory’s actual discount. I draw kitchens, wardrobes and bathrooms myself in 3CAD, usually over several rounds of changes.
- A factory visit is optional. Clients often come once and see two factories in a day, deciding which factory gets which room.
- The factory invoices you or your company. You pay a 50% deposit straight to the factory’s Italian bank account.
- Our 5% fee is paid in two halves: the first when you have paid the factory 50%, the second later, when the order is completed.
- The balance goes to the factory before shipping. Pieces from different factories are consolidated in our warehouse in Italy, with free storage. Groupage freight across Europe takes 5–10 days with Baratto and Fercam. Details on our delivery from Italy page.
The one test of a direct purchase: your money for the furniture never goes through a third company. If you are asked to pay a middleman’s account “and we’ll forward it to the factory”, that is ordinary resale, whatever the website says.
What it costs without middlemen: three calculations from 2026 price lists
The direct price follows one formula: factory list price × (1 − factory discount) × 1.05. The discount depends on the factory, and that is the key thing to know before comparing quotes. Below are three factories on different terms: 42%, 40% and 32%. All prices in euros, excluding VAT and delivery, from the 2026 price lists.
Flexform Groundpiece: 42% discount

Antonio Citterio designed Groundpiece in 2001, and it remains one of Flexform’s best-selling modular sofas. It is built from separate units, so the list prices each unit; armrests and ottomans are priced on their own.
A 120×122 cm unit in TOP-category fabric lists at €4,031 in Flexform’s 2026 price list. With the 42% trade discount it comes to €2,338, and €2,455 with our fee. The same unit in PELLE leather lists at €6,153 and costs €3,747 direct.
Three seat units, two at 120 cm and one at 100 cm, in TOP fabric list at €11,661. Bought direct, they cost €7,102, so €4,559 stays with you. For how Flexform compares with Minotti, Poliform and Baxter, see our comparison of the four upholstery makers.
Poltrona Frau Archibald: 40% discount

Jean-Marie Massaud designed Archibald in 2009. The leather inside the backrest falls in loose folds, and contrast stitching runs along the edges. The frame is steel; the legs are cast aluminium or solid ash.
The armchair in ColorSphere Pelle Frau leather lists at €4,550 in Poltrona Frau’s 2026 price list. With the 40% discount that is €2,730, or €2,867 with our fee. The matching ottoman lists at €1,900 and costs €1,197 direct.
Armchair and ottoman together: €6,450 at list price in a showroom, €4,064 bought direct. The three-seat Archibald Sofa in the same leather: €7,050 and €4,442.
Cassina Cab 412: 32% discount
Cassina has made Mario Bellini’s Cab chair since 1977. A leather cover is pulled over a steel frame and zipped shut along the legs, which is why the chair is recognisable at a glance. It is a classic with no equivalent in other factories’ catalogues.
The Cab 412 chair in standard 49 cm depth, in cuoio leather, lists at €1,315 in Cassina’s Italian price list of February 2026. Cassina’s trade discount is 32%, giving €894, or €939 with our fee. Six chairs for a dining table: €7,890 at list and €5,633 direct.
This example shows that the saving depends on the factory. With Cassina it is about 29% of list; with factories on 50% it is close to half. That is why quotes are only comparable for the same model, the same finish and the same year’s price list.
| Model | Configuration | Factory list | Discount | Direct price | You keep |
|---|---|---|---|---|---|
| Flexform Groundpiece | 120×122 unit, TOP fabric | 4,031 | 42% | 2,455 | 1,576 |
| Flexform Groundpiece | 3 units 120+120+100, TOP fabric | 11,661 | 42% | 7,102 | 4,559 |
| Poltrona Frau Archibald | armchair + ottoman, ColorSphere leather | 6,450 | 40% | 4,064 | 2,386 |
| Poltrona Frau Archibald Sofa | sofa, ColorSphere leather | 7,050 | 40% | 4,442 | 2,608 |
| Cassina Cab 412 | 6 chairs, cuoio leather | 7,890 | 32% | 5,633 | 2,257 |
Six more calculations, for Baxter, Minotti, Ditre Italia, Cattelan Italia, Bontempi and Masiero, are in how much Italian furniture costs direct from the factory.
A whole apartment: five rooms from a 2026 quote
Buying direct pays most on a whole project, not on a single armchair. Below are rooms from a real apartment quote we prepared in October 2026: the large pieces, from Poltrona Frau, Porada and Nidi, priced line by line from the 2026 price lists. Click a picture to see the calculation for every item.
Poltrona Frau living room: €26,950 at list, €16,979 direct

An Archibald Sofa System sofa, 231 cm, and two Archibald armchairs in ColorSphere Pelle Frau leather, a Fidelio Ø120 coffee table in Carrara marble and a Fidelio side table in Saddle Extra leather. Every piece comes from one factory, with leather and wood in one palette, so there is no matching of tones across brands.
At Poltrona Frau’s 2026 list prices the living room comes to €26,950. With the 40% factory discount and our fee it is €16,979, a difference of €9,971.
Dining room for six: €26,550 at list, €16,727 direct

An Abigail dining table, 250×120 cm with a Carrara marble top, and six Archibald large chairs in the same leather as the living room sofa. Armrests and an upholstered back: chairs people stay in for hours.
The table lists at €12,150 and the chairs at €2,400 each. The whole dining room: €26,550 at list and €16,727 bought direct.
Bedroom: €34,120 at list, €21,497 direct

A Coupé 180×200 bed in ColorSphere leather, two Moondance bedside tables and a Moondance chest of drawers, their bodies covered in leather, with Calacatta marble tops and canaletto walnut backs. At the foot of the bed, a 160 cm Fidelio bench.
The most expensive single piece is the chest: €12,650 at list and €7,970 direct. The whole bedroom: €34,120 and €21,497, a difference of more than €12,000.
Porada entrance hall: €6,101 at list, €3,523 direct

Porada is a Brianza factory known for solid canaletta walnut. A round Levante Ø100 mirror with brass inserts and a 133 cm Ziggy 10 console with two drawers make a finished entrance wall.
Porada’s discount is 45%, so the saving here is larger than with Poltrona Frau: €6,101 at list becomes €3,523 bought direct.
Nidi children’s room: €1,580 at list, €830 direct

Nidi makes furniture for children’s and teenagers’ rooms. A sofa bed with a backrest and two drawers for a 90×200 mattress, and a 150 cm Luce desk with a drawer.
Nidi’s discount is 50%, and it shows in the total: €1,580 at list and €830 direct. These are not the most expensive pieces in the project, but the clearest example: half the price stays with the family.
| Room | Factory | List | Discount | Direct price | You keep |
|---|---|---|---|---|---|
| Living room | Poltrona Frau | 26,950 | 40% | 16,979 | 9,971 |
| Dining room | Poltrona Frau | 26,550 | 40% | 16,727 | 9,823 |
| Bedroom | Poltrona Frau | 34,120 | 40% | 21,497 | 12,623 |
| Entrance hall | Porada | 6,101 | 45% | 3,523 | 2,578 |
| Children’s room | Nidi | 1,580 | 50% | 830 | 750 |
| Total | 95,301 | 59,556 | 35,745 |
Across five rooms the gap between list and direct purchase is €35,745. That is the real answer to why you would buy without middlemen: on a whole apartment the saving is not counted in hundreds of euros but in the price of another room.
All the finished rooms with prices, including a Flexform living room and dining room, are on one page: rooms at factory prices.
VAT: when Italian VAT applies and when it doesn’t
Every Italian factory price list is quoted without VAT; whether you pay it depends on who buys and where the furniture goes. The Italian VAT rate is 22%.
- Private buyer in the EU: the factory adds 22% Italian VAT to the invoice.
- EU company with a valid VAT number: the factory invoices without Italian VAT, and the tax is accounted for in the buyer’s country under the reverse-charge rules.
- Buyer outside the EU (Switzerland, the UK and elsewhere): an export supply without Italian VAT, with the EX-1 export declaration done by us. You pay VAT and duty on import under your own country’s rules.
For every order we explain in advance whom the invoice should be made out to, so you don’t overpay tax. Have your accountant confirm the final tax position, as rules for companies differ between countries.
How to check there really is no middleman
A direct purchase can be verified with five documents and facts, in a few minutes.
- The pro forma invoice is issued by the manufacturer itself, to you or your company.
- The factory’s VAT number (Partita IVA) checks out in the European Commission’s VIES database and matches the factory’s name.
- Payment goes to the factory’s Italian bank account, not to a third company.
- You are shown the factory price list page with the price of your model and finish.
- The fee appears as a separate line, and the factory sends an order confirmation (conferma d’ordine) listing every finish and dimension.
When a middleman is worth it
Buying direct doesn’t always pay, and I’ll say so even though it’s against my own interest.
- You need it next week. Italian factories make to order, which means weeks, not days. If the sofa must be there for a housewarming on Friday, go to a showroom with stock.
- The showroom is selling floor samples. A discounted ex-display piece can cost less than buying the same item new, direct. If the model and finish suit you, take the sample.
- One item from an inexpensive factory. On a €300 chair the direct saving is around a hundred euros, and shipping a single box from Italy can swallow it.
Buying direct pays off on a project: a kitchen, a living room, bedrooms, several factories at once. That is how most of our clients work.
Key points
- An Italian factory price list is a recommended retail price, not the trade price.
- Trade discounts vary by factory, from 32% at Cassina to 50% and more elsewhere.
- In a direct purchase the factory invoices you and you pay it directly.
- Our fee is a fixed 5%, shown as a separate line.
- Price lists exclude VAT; who pays it, and where, depends on the buyer and the destination.
- Compare quotes only for the same model, finish and year’s price list.
FAQ: buying Italian furniture without middlemen
Can a private person buy directly from an Italian furniture factory?
Yes, but usually at list price: the factory will send a private buyer to the nearest showroom. A private client gets the trade discount when the order goes through a trade buyer and the factory invoices the client in their own name.
How much can I save without middlemen?
After our 5% fee the saving runs from about 29% of list at Cassina to 37–39% at Poltrona Frau and Flexform, and close to half at factories with a 50% discount.
Whom do I pay for the furniture?
The factory, into its Italian bank account: a 50% deposit and the balance before shipping. You pay us only the 5% fee, in two halves.
Do I have to travel to Italy?
No. An order can be handled remotely from a floor plan and photos. If you want to see fabrics and leathers in person, a factory visit usually takes one or two days.
How long does delivery across Europe take?
Groupage freight from Italy across Europe takes 5–10 days once the order is ready; pieces from several factories are consolidated in our warehouse in Italy.
Send us a floor plan or a list of models: we will quote from the factories’ 2026 price lists and show you the price list pages.
